Scaling from One Robot to a Fleet

Published: Published on Zhilianhai

Standardise before you scale

The first cell is bespoke. The second should not be. Freeze the controller family, the gripper concept, the fieldbus and the program template after the pilot, then reuse them. Every deviation adds a spare part, a training module and a maintenance procedure.

Data becomes the point

With a fleet, the value shifts from individual cycle times to comparable ones: which cell is drifting, which gripper wears fastest, which product variant causes the most interventions. Collect a small, consistent set of counters from day one — retrofitting telemetry later is expensive.

Plan the roles

At five cells you need a named robotics engineer. At twenty you need a small team with a rotating on-call. Decide those thresholds early so hiring is not triggered by a breakdown.
